Prediction games, polls, rich-media participation, loyalty and recognition mechanics, creator-adjacent content: these are not gimmicks for a young audience. They are the infrastructure that turns non-viewers into known, monetisable fans. The objective is to build a relationship that does not depend on the subscription, because for this generation, increasingly, it will not.

The Generation That Will Define the Next Rights Cycle

Media rights are sold in multi-year cycles, which means today’s rights values are anchored to today’s viewing behaviour. The fans who will determine the value of the next cycle, and the one after, are the fans currently choosing clips over broadcasts.

If the industry continues to define and measure fandom by live viewership, it will keep undervaluing the audience that is actually growing and overvaluing the one that is gracefully declining. The crowd watching the full match is not disappearing tomorrow. But the centre of gravity is moving, and it is moving toward the engagement layer.

Gen Z is not watching sport the way the industry assumes, and it never will. The rights owners who accept that, and who build their commercial model around the engagement around the game rather than only access to it, will own the relationship with the generation everyone else is still trying to measure. The ones waiting for young fans to start watching properly will be waiting a long time, holding a product that fewer and fewer people define as the thing they came for.

The hardest question in any sponsorship review is also the shortest. What did we get? For decades, the honest answer was a comfortable blur: a great deal of exposure, a measurable lift in awareness, and a shared sense around the table that it had all been worth it. That answer is wearing thin. Finance teams have stopped accepting impressions as a stand-in for outcomes, and sponsorship budgets are increasingly asked to behave like every other line on the spreadsheet: to prove, in numbers a CFO can audit, what they returned.

This is not because the exposure model was wrong. For a long time it was the best available. A logo seen by millions did real work for awareness, and awareness was, reasonably, treated as a proxy for value. The problem is that the proxy has weakened at exactly the moment the scrutiny has intensified. Audiences are more fragmented, more sceptical, and more adept at ignoring advertising than ever. Exposure has never been easier to buy and harder to convert into anything a board can measure.

Exposure is rented attention. Participation is the start of a relationship. In a tighter market, that difference is the whole game.

You can see the limits of the old model clearly at the very top of sport. At a major tournament, the organising body will often rename every stadium for the duration, stripping out the names of brands that did not pay in order to protect the ones that did. Enormous effort goes into controlling who gets seen. And yet exposure was always the easy part to protect and the hard part to prove. The brand that did pay for its name on the stand still faces the question that exposure cannot answer: can you name a single person who engaged with you because you were there?

From impressions to identity

The brands renewing with conviction have moved the conversation along a clear path. From how many people saw us, to how many stepped forward. From impressions, to identity. From a warm feeling, to a number that survives contact with the finance team. The shift is from being around the moment to being inside it: from a logo the fan glances past to a role the fan actually plays, at the point of real emotion, in a way that leaves the brand with something it keeps. A consented relationship with a named fan is worth more than a million anonymous impressions, because the impression is gone the instant it is served and the relationship can be returned to again and again.

This reframes what a rights holder is really selling. The valuable inventory is no longer just the perimeter board and the broadcast bumper. It is access to the moment of emotion, and the ability to turn that moment into identified, consented, returnable fan relationships that the brand and the property can both build on. That is a far more defensible product than exposure, because it cannot be replicated simply by buying the same advertising on the same surface every competitor can also buy.

For the brand, the prize is a sponsorship that finally answers its own hardest question. Not we reached a large audience, but we know precisely who engaged, what they did, and what it was worth. For the rights holder, the prize is an asset that grows in value as the market tightens, rather than one that has to be defended with ever more elaborate rules about whose name goes on the stand.

Sponsorship is not getting cheaper. It is getting more accountable. The properties and brands that thrive in that environment will be the ones that stopped selling exposure and started delivering proof.

2026 is the year sports rights holders take control of their own distribution. Leagues, clubs, and federations are launching direct-to-consumer platforms at pace, building owned OTT services, apps, and streaming products to reclaim the fan relationship from broadcasters. The strategic logic is sound. Ceding the audience entirely to third-party networks has come to look like a long-term mistake, and the industry is correcting it.

But there is a trap inside this land grab, and it is easy to miss in the excitement of going direct. Building a pipe to the fan is not the same as understanding the fan at the other end of it. A rights holder can launch a polished streaming service, sign up subscribers, and still end up with little more than a broadcaster used to have: a payment relationship and a viewing log.

Owning the distribution is necessary. It is not sufficient. The rights holders who confuse the two will spend heavily to build another delivery channel and wonder why it did not deliver the audience intelligence they were promised.

The Rush to Direct Is Real and Justified

It is worth being clear that the move to D2C is the right one. For decades, the broadcaster sat between the rights holder and the fan, and it kept the most valuable thing in the transaction: the direct relationship and the data that came with it. The rights holder supplied the content and the broadcaster owned the customer.

Going direct breaks that dependency. A rights holder with its own platform controls the experience, sets the commercial model, and, crucially, has the opportunity to know who its fans are rather than inferring them from a broadcaster’s ratings. The monetisation options have matured too, from tiered subscriptions to pay-per-view to ad-supported tiers and digital goods, giving rights holders genuine flexibility in how they earn from their audience.

So the instinct to build direct is correct, and the rights holders acting on it are right to. The problem is not the decision to go direct. The problem is the assumption about what going direct automatically delivers.

Owning the Pipe Is Not Owning the Fan

Here is the trap stated plainly. A distribution platform delivers content to a fan. An intelligence platform understands the fan it is delivering to. These are different things, and building the first does not produce the second.

Consider what a basic D2C streaming service actually captures. It knows a fan paid, what they watched, and when they stopped. That is a viewing log attached to a billing record. It is more than a broadcaster’s panel estimate, but it is a long way from understanding a fan as a person, with preferences, motivations, and a likely next action. A rights holder that builds only this has rebuilt the broadcaster’s data model with its own logo on it.

Distribution control answers the question of how a fan receives content. It does not answer who the fan is, what they care about, or what they will value next. Those questions require deliberate design: engagement mechanics that generate signals beyond viewing, an identity layer that unifies those signals, and an intelligence capability that turns them into understanding. None of that comes free with a video player.

The danger is that the platform feels like the destination. The launch is celebrated, subscribers are counted, and the organisation believes it has solved the fan relationship. In reality it has only built the pipe. The fan is still largely a stranger at the end of it.

The Three Mistakes Inside the D2C Land Grab

The first mistake is treating subscription as the goal rather than the start. A subscriber is a fan who has paid, which is valuable, but the subscription is the beginning of a relationship to be understood, not the conclusion of one. Rights holders that optimise only for sign-ups end up with a churn problem and a thin understanding of why anyone stays or leaves.

The second mistake is designing the platform around content delivery alone. If the only thing a fan can do is watch, the only signal the platform generates is viewing. The richest fan intelligence comes from participation: predictions, votes, rich-media contributions, loyalty actions, community. A D2C platform with no participation layer is a vending machine for video, not a relationship.

The third mistake is leaving identity fragmented. Many rights holders run a streaming service, a separate ticketing system, a merchandise store, a fantasy game, and a social presence, each with its own data silo. The fan appears as five different people across five systems. Without an identity layer that unifies them, going direct simply creates more disconnected logs rather than a single, ownable understanding of the fan.

What an Identity-First D2C Platform Looks Like

The alternative is to treat distribution as the means and fan intelligence as the point, and to build accordingly from the start.

An identity-first platform begins with the fan profile, not the content catalogue. Every interaction, whether watching, participating, purchasing, or engaging, writes back to a single consented identity. The platform is designed to generate signal, not just deliver media, so participation mechanics sit alongside the content rather than as an afterthought. The objective is that every session deepens the rights holder’s understanding of the fan, not just the fan’s consumption of content.

This platform also connects the channels rather than siloing them. The same fan identity spans streaming, ticketing, commerce, gaming, and community, so the rights holder sees a whole person rather than fragments. That unified view is what makes personalisation real, retention measurable, and sponsor propositions provable.

Critically, the value exchange is explicit. Fans give richer signals when they receive something worth having, so the platform is built to reward participation with access, recognition, and better experiences. The data is a consequence of a relationship the fan actively wants, not a toll extracted for entry. That is the difference between a platform fans tolerate and one they choose.

The Question to Ask Before You Build

Before committing to a D2C build, a rights holder should ask one question and answer it honestly. When this platform has a million users, what will we actually know about them?

If the answer is what they watched and what they paid, the project is a distribution play wearing the language of audience ownership. It will deliver a channel, and channels have real value, but it will not deliver the fan intelligence that justifies the investment or strengthens the commercial position. The rights holder will have replaced a dependence on broadcasters with a dependence on its own under-instrumented platform.

If the answer is who they are, what they care about, how they engage across everything we offer, and what they are likely to value next, then the project is an intelligence play, and distribution is correctly positioned as one part of it. That is the build worth making. The platform becomes the means by which the organisation comes to understand its audience, not merely the means by which it ships video to them.

Distribution Is the Means. Intelligence Is the Point.

The move to direct is one of the most important strategic shifts in modern sport, and rights holders are right to make it. But the celebration of distribution control has obscured the harder and more valuable task underneath it.

Owning the pipe matters because of what it makes possible, not because of what it is. A direct channel is the precondition for owning the fan relationship. It is not the relationship itself. The rights holders who understand this will build platforms instrumented for intelligence from day one, and they will emerge from the D2C era knowing their audiences as individuals. The ones who confuse the pipe with the fan will spend just as much, launch just as confidently, and end up holding a viewing log with their own brand on it.

Going direct is the right answer. The question is what you build once you get there.

For five years, the marketing industry braced for the death of the third-party cookie as if it were the end of an era. Then Google reversed course and confirmed it would not remove third-party cookies from Chrome after all. A lot of marketers exhaled. They had spent years preparing for a loss that, it turned out, was not coming. The relief is understandable. It is also a mistake.

The cookie was never the asset anyone thought it was. A third-party cookie does not know a fan. It knows a browser. It can follow a device from page to page, building a shadow of behaviour, without ever learning the one thing that matters: who is the person holding the phone, and why do they care? The cookie was always a proxy for a relationship that nobody had actually built. Its survival changes the tactics available to marketers. It changes nothing about the underlying problem.

Consider what the reprieve actually preserves. Safari and Firefox have blocked third-party cookies by default for years, and they are not reversing that. A large share of the audience was already invisible to this kind of tracking and will stay that way. The privacy settings consumers have adopted are not going back in the box, and regulators across major markets continue to tighten the rules on tracking and consent. The direction of travel, away from following strangers around the internet and towards knowing people who have chosen to be known, did not depend on Google’s decision and was not altered by it.

Tracking is not knowing

It is worth being precise about the difference, because the industry routinely confuses the two. Tracking tells you that a device viewed a fixture page, watched a highlight, lingered on a checkout. It is anonymous, inferred, and gone the moment the fan changes phones or clears their history. Knowing tells you that this is a specific supporter who has followed the club since she was a child, lives in a city the stadium will never reach, has consented to hear from you, and will buy the away shirt if you give her a reason. One is a guess about a device. The other is a relationship with a person.

For sport and live entertainment, this distinction is not academic. The whole commercial value of a fan base sits in the second category, and almost none of it sits in the first. You cannot build a membership, a loyalty programme, a direct commercial relationship or a defensible first-party data asset out of cookies, however many of them survive. You build all of those things out of people who have stepped forward, by choice, and told you who they are.

Which is why the reversal is a trap if it lulls anyone back to sleep. The organisations that treated the so-called cookie apocalypse as a reason to finally get serious about first-party relationships were right to do so, and nothing about Google’s change of heart makes them wrong. The ones that used the deadline as their only motivation, and have now relaxed, are about to fall behind the ones that did not.

The real shift was never technical. It was a shift in posture, from a model built on quietly observing strangers to one built on openly knowing the people who care most. That shift is still happening. It was always going to happen. The cookie was a distraction from it, first in its supposed death and now in its survival.

A cookie never knew your fan. It knew a browser. The work that matters is the same as it always was: turn the browser into a person you actually know.

A football club in a typical season gets around 38 league fixtures of its supporters’ undivided attention. A motorsport team gets a season of race weekends. A federation gets its handful of tent-pole tournaments. Set against that, the fan’s passion does not run for 38 days or a dozen weekends. It runs for 365 days a year. The gap between those two numbers is the most under-examined problem in the business of sport, because it is where most of the commercial value quietly leaks away.

Most fan engagement is built to spike and die. A campaign is timed to the final, the derby, the launch, the big announcement. The numbers climb, everyone gathers round the dashboard, and then the moment passes. The fixtures run out, the content slows, and the relationship goes quiet until the next peak forces the next spike. The pattern repeats every year, and every year the same fans are re-acquired, at cost, as if for the first time.

The peak is when fans show up. The off-season is when you find out whether you built a relationship or just rented a crowd.

The trouble with engagement built like a firework is that the value it creates dissipates almost as fast as it appears. The spike delivers a burst of attention and very little that lasts. The fan who was electric on final day is, by mid-summer, indistinguishable from someone who never engaged at all, because nothing was built to carry the relationship across the gap. You captured a moment and let the relationship cool.

The flywheel beats the firework

The alternative is to treat engagement not as a series of events but as a rhythm that never fully stops. A flywheel, not a firework. The difference is that a flywheel uses each turn to make the next one easier. Every interaction in the quiet weeks, however small, adds another layer of intelligence about who these fans really are, and deepens the relationship rather than restarting it. By the time the next peak arrives, you are not re-acquiring an audience. You are activating one you already know.

This is not a call to manufacture artificial noise in the off-season. The fans do not need to be tricked into caring; they already care, all year, which is exactly the point. The passion does not switch off when the fixtures stop. What is usually missing is anywhere for it to go: no reason to step forward, no moment to take part in, no value coming back. Fill even a fraction of that empty space with something fans genuinely want, and the passion that was always there starts to compound into a relationship instead of evaporating into the gap.

The economics are straightforward once you see them. A relationship sustained across the year is far cheaper to maintain than one rebuilt from scratch every season, and far more valuable, because it carries data, consent and trust forward instead of resetting them. The off-season is not dead time to be endured between the parts that matter. It is the most under-priced asset most properties own.

There is a competitive dimension too. The properties that keep the flywheel turning through the quiet months know their fans in a depth that event-only rivals never reach. They head into each new season with an audience that is already identified, already engaged, already theirs. That head start does not stay still. It compounds, season on season, into a gap that becomes very hard to close.

Global sports advertising spend will pass one trillion dollars in 2026. That number should reassure every rights holder in the market. It should also worry them, because the people writing those cheques are changing what they expect in return.

For decades the currency of sponsorship was the impression. A logo on a shirt, a board behind the goal, a brand mention in the broadcast. The deal was simple: pay for exposure, receive reach, report a media value figure that translated screen time into a dollar equivalent. Everyone understood the rules, and almost nobody questioned them.

That era is ending. Brand partners are no longer satisfied with how many people might have seen a logo. They want to know who those people were, whether they did anything, and what the rights holder can actually prove. Rights holders who can answer are heading into stronger renewals. Those who cannot are walking into harder conversations, regardless of how full their stadiums are.

The Impression Was Always a Compromise

It is worth saying plainly: the impression was never a good measure of value. It was a convenient one.

Media value measures exposure and converts it into a number based on reach, duration, placement, and prominence. A centre-chest shirt sponsor scores higher than a small perimeter board because it occupies more visual space for longer. This is real, and it is not nothing. Research consistently shows that prominent placements attract more visual attention and stronger recall than peripheral ones.

But exposure is not outcome. A logo being on screen is not the same as a person noticing it, and a person noticing it is not the same as a person acting on it. The impression model collapses all of that into a single proxy and asks the sponsor to trust the conversion. For years sponsors did, because they had no better option and because the wider advertising market ran on the same assumptions.

The compromise held while reach was scarce and measurement was crude. Both conditions have now reversed.

What Sponsors Are Actually Buying Now

Modern sponsors are sophisticated marketers operating under intense pressure to prove return. Their own digital channels give them closed-loop measurement: they can see who clicked, who bought, and what a campaign delivered. When they turn to sport, the contrast is jarring. They move from precise, person-level accountability to a media value estimate built on panels and placement scores.

So the question they bring to the table has changed. It is no longer how many people will see us. It is what will this audience do, and can you prove the people you are selling us are worth what you are charging. Attention in sport is abundant, but it is fragmented across watching, betting, shopping, gaming, and sharing, often in the same minute. Sponsors know this. They are buying intent and quality, not just eyeballs.

The brands paying premium rates increasingly want premium evidence: opt-in participation, audience quality, and demonstrable engagement, not a reach number with a multiplier attached. A sponsor that can be shown a population of identified, consented, actively engaged fans is buying something fundamentally more valuable than a slot in front of an estimated crowd.

The Renewal Conversation Is Changing

This is where the pressure becomes concrete. Sponsorship is a renewal business. The first deal is won on potential. Every subsequent deal is won or lost on proof.

Picture two rights holders at renewal. The first arrives with attendance figures, broadcast reach, and a media value report. The numbers are large and the logos were undeniably visible. The second arrives with a profile of the audience the sponsor actually reached: how many were identified individuals, how many opted in to a sponsor-linked activation, how they engaged across the season, and which segments responded. One is presenting exposure. The other is presenting an audience.

In a market where every marketing dollar is scrutinised, the second rights holder is in a different negotiation entirely. They are not defending a renewal. They are justifying a premium. The first is increasingly exposed to the simplest and most dangerous sponsor question of all: prove it.

Crowd size offers no protection here. A rights holder can sell out every fixture and still lose the argument, because the sponsor is not buying the crowd. It is buying what the rights holder can demonstrate about the crowd.

The most reliable evidence of audience value is participation, because participation is something a fan chooses to do.

An impression happens to a fan. Participation is an act of intent. When a supporter enters a prediction game, votes in a poll, uploads a photo, joins a sponsor-backed challenge, or opts into a reward, they are signalling attention, preference, and willingness in a way no exposure metric can fake. Each of those acts is a first-party signal, owned by the rights holder, tied to a real and consented identity.

This is the difference between a fan who was technically reachable and a fan who actually engaged. Participation converts passive audience into provable audience. It generates the kind of evidence a sponsor can underwrite a budget against, because it reflects behaviour rather than opportunity.

It also produces something the impression never could: a record that compounds. Every activation adds to the fan profile, sharpening the picture of who responds to what. Over a season, a rights holder accumulates an evidence base that makes the next sponsorship conversation easier, not harder.

How Rights Holders Build the Evidence

The shift from impressions to proof is not a measurement upgrade. It is an operating change, and it starts before any sponsor is involved.

Begin by building participation into the fan experience as standard, not as a one-off campaign. The engagement mechanics that generate consented, identity-linked data should run across the season and across touchpoints, so that audience quality is a continuous asset rather than something assembled in a panic at renewal time.

Then connect those signals to a single fan identity layer. Scattered activation data proves little. A unified, consented profile that links a fan’s behaviour across matches, channels, and campaigns is what lets a rights holder describe its audience with precision and segment it for a specific sponsor’s objective.

Finally, package the evidence in the sponsor’s language. Brands think in audiences, outcomes, and return. A rights holder that can hand a partner a clear account of audience quality, opt-in participation, and engagement by segment is selling on the same terms the sponsor uses internally. That alignment is what turns a defensive renewal into a confident one.

The New Basis of Sponsorship Value

The trillion-dollar figure tells us the appetite for sport has never been greater. It does not tell us how that money will be allocated, and that is the part rights holders control.

The market is dividing into two groups. One still sells exposure and hopes the crowd is large enough to carry the argument. The other sells audience: identified, consented, participating, and provable. As measurement everywhere else in marketing tightens, the gap between those two propositions widens, and the premium flows toward proof.

Sponsors are not abandoning sport. They are abandoning the impression. The rights holders who understand the difference, and who build the participation and identity infrastructure to demonstrate real audience value, will not just hold their sponsorships. They will reprice them. The ones still counting logos on shirts will keep their crowds and slowly lose their margins.

This week Michael Broughton published the clearest diagnosis I have read of a problem we built FANDEMiQ to help solve. His title says it: sport is building on rented land. Clubs pour their passion onto platforms they do not own, sell the reach to sponsors as impressions, and the part that compounds, the trust, the daily habit, the first-party data, ends up with whoever owns the platform. The creators he admires own their audiences. The club owns little more than a follower count it leases from the platform.

He is right about the leak, and I want to build on it, because the half that excites me most is the constructive one: how you actually bring the relationship home, and why doing it well leaves everyone in the chain better off, the platforms included.

Start with what is true about the platforms. They are the most efficient reach ever invented, and no rights holder should walk away from where four billion fans already gather. You buy that reach, and rightly so. The opportunity is in what you do with it once it has done its job of finding the fan.

The answer is a value exchange. At the moment of real emotion, the winning goal, the final lap, the encore, give the fan something they genuinely want in return for stepping forward: recognition, access, a piece of status, a voice in the thing they love. Do that, and the fan chooses to enter a relationship you own. The identity and the data arrive as the by-product of a moment they wanted to be part of, rather than something extracted from them. It opens a return path: a direct line back to that fan that you hold, not rent.

What you have then is a conversation rather than a broadcast. Inclusion rather than impressions. The fan becomes a participant in the club, the league or the brand, not an audience number that resets at the start of every campaign.

A known, valued fan does not just convert. They bring others. None of this competes with the reach you buy. It makes it worth more.

And this is where it compounds. Those known, included fans share, advocate and bring their own networks back across the very platforms you used to reach them in the first place. Bought impressions turn into earned amplification, and the next campaign lands cheaper, warmer and more trusted than the last. The owned layer does not sit apart from your reach. It feeds it.

You do not have to choose between brand-safe and engaging when the engagement is something the fan opts into and you own, rather than something edgy you transmit and hope will travel.

Best of all, nobody has to lose for this to work. Rights owners own the relationship and the data. The platforms see more engaged activity, more sharing and more valuable inventory. The brands get a named, measurable, genuinely engaged audience instead of a number on a media plan. Turn rented reach into known, valued, fans.

So keep buying the reach. The opportunity is in what happens next: turn it into known, valued, fans, give them a real reason to carry you back out, and watch the reach you paid for work harder than it ever could alone. That is the other half of rented land, and it is the half that compounds.

Every commercial model is built around whatever is scarce. For a century, attention was scarce, so sport optimised relentlessly to capture and sell it. Reach was the product. Ratings were the proof. The bigger the audience, the bigger the cheque.

That logic made sense in a world of limited screens and appointment viewing. When there were three channels and one match, assembling a vast simultaneous audience was a genuine feat, and exposure to that audience was worth paying for precisely because no other channel could deliver it.

Digital broke the scarcity. Attention is now available everywhere, manufactured at infinite scale by platforms whose entire business is capturing and reselling it. Sport still produces unusually concentrated attention, but it is no longer the only place to find an engaged audience, and pure reach is no longer a position a rights holder can defend on its own. The industry kept optimising for a scarcity that the market had already eliminated.

Why Reach Stopped Being a Differentiator

When attention is abundant, reach becomes a commodity, and commodities compete on price. This is the quiet pressure underneath even a trillion-dollar market.

A rights holder selling reach is selling the same fundamental thing as every other media owner: a number of people who might have seen something. The fact that those people were watching football rather than scrolling a feed is a meaningful difference, but it is not one the rights holder can prove with a reach figure alone. To a sophisticated buyer, an unqualified audience of millions is just an estimate with a large denominator.

What distinguishes sport is not how many people it reaches but the quality and intent of the attention it commands.
